CTO coaching is having one person, who has done the job, in your corner. Someone you can take the messy stuff to - the decision you keep putting off, the co-founder conversation you dread, the team that isn’t moving - and work it out with, instead of carrying all of it alone.

A coach doesn’t do the job for you and doesn’t hand you a binder of best practices. A coach asks the questions that change how you think about the problem, so the next hundred decisions get better, not just this one. You stay the one who decides. You just stop deciding in a vacuum. I’m Stephan Schmidt, an experienced former CTO with 40+ years of software development (I still code every day - or Claude does now), 25+ years of engineering management, and 8 years as a CTO coach. I’ve led teams at startups and enterprises like eBay and ImmoScout24. I’ve founded 3 companies. I’ve walked the walk through explosive growth, team crises, layoffs, technical debt nightmares, and everything in between.

Now I coach CTOs across Europe and worldwide. I specialize in growing tech startups and scaleups with 2-80 developers - the stage where scaling challenges are most intense. CTO Mentoring: Learn From My Mistakes, Not Your Own

What’s the difference between coaching and mentoring? Short version: coaching helps you find your own potential. Mentoring hands you what I collected in 25 years - especially the things you don’t yet know you need to know.

As a CTO mentor I do both. We start with mentoring - I give you what you need for the phase you’re in. Then we move to coaching when it’s about changing behavior. CTOs want to learn from my experience, find their blind spots, and avoid the mistakes I already made, and there are plenty of those. That’s also the difference to coaches who never did the job themselves.

How does 1:1 CTO Coaching work?

With most coachees coaching sessions are one or two hours every second week. In very demanding situations coaching is every week. In the beginning we focus on current problems and challenges. Coaching gives different viewpoints, solutions I have found to problems and different and more options. I bring those topics from the Amazing CTO model to the table that I think help you most. Often we start with a friendly due diligence to see the statups quo. This often gives the coachee many insights early on. After a phase of consulting we shift more towards coaching focusing on you and find out what you want to do and what makes you shine. It helps tremendously when there is someone with whom you can bounce ideas, get feedback before you roll out ideas and to talk to someone who really understands you.

What is CTO coaching?

CTO coaching is having one person, who has done the job, in your corner. Do CTOs really have coaches?

Yes, more than you would think, and most of them do not advertise it. Founders have a board, CEOs have peer groups. The CTO is the one senior role that usually has neither - between a CEO who does not speak tech and a team that reports to you, there is nobody left who both understands the job and has no stake in your answer.

What is the difference between CTO coaching and CTO mentoring?

Mentoring is knowledge transfer: I tell you how I did it when I was CTO. Coaching works on your behavior and your situation, and much of the value sits in the questions rather than the answers. In practice it is a mix that follows whatever you are stuck on.

Who is CTO coaching for?

For CTOs, VPs of Engineering and engineering leaders at startups and scaleups with 2 to 80 developers. For tech leads becoming CTO for the first time. And for founders with technical responsibility who want to learn to lead. That is the stage where scaling problems are most intense.

How does CTO coaching work?

1:1, no groups, one hour every week or every second week depending on your situation. We start by fixing what is urgent, often with a friendly due diligence on the status quo. From there the focus shifts from consulting towards coaching and behavior change. The first call is free.

How do I find the right CTO coach?

Check whether the person has done the job themselves. Many executive coaches know leadership but not the technical reality you decide in. Ask for concrete situations from their time as a CTO. And use the first call to test whether they will disagree with you - a coach who only agrees is not worth the money.
